Since the beginning of 2024, the leadership of MediaTen has held several meetings to identify problem areas and determine ways to address them. On Friday, April 12th, our team gathered to discuss and approve the set goals for MediaTen. During the announcement of the strategy session results, the company's CEO presented important decisions regarding planned development, which included tasks such as:
<ul><li>
Defining common tools for those interested in transitioning to remote collaboration.
</li><li>Reviewing the incentive system.
</li><li>Changes in the grading process to include an online format.
</li><li>Expanding the team by 2X.
</li><li>Increasing annual revenue by 40%.&nbsp;</li></ul>Team members exchanged opinions and voiced their suggestions across various areas. Through dialogues and discussions, upcoming modifications were analyzed, explained, and approved.The internal event was accompanied by a light buffet with a beverage tasting, where we had to choose the best among them. We evaluated the external and taste qualities of each product to determine the most prioritized for the entire team.Such an approach to organizing the meeting was not accidental: including wine tasting symbolized the collective decision-making process. After all, that's why we gathered on Friday evening to analyze both closed and still relevant company cases.Although some topics remained for detailed refinement and subsequent meetings, the leadership was able to share the developed strategy with the team and receive its approval. The main goal has been achieved – all MediaTen employees know the company's objectives and the real possibilities for achieving them.

С начала 2024 года руководство MediaTen провело несколько встреч, чтобы выявить проблемные зоны и определить варианты их закрытия. В пятницу, 12 апреля, наша команда собралась для обсуждения и утверждения намеченных целей MediaTen. На оглашении результатов стратсессии CEO компании озвучил важные решения по планируемому развитию, в которое вошли такие задачи, как:

определение общих инструментов для желающих перейти на удаленное сотрудничество,
</li><li>пересмотр мотивационной системы,
изменение в проведении грейдирования со включением онлайн-формата,
</li><li>расширение штата в 2Х,
</li><li>увеличение годового оборота на 40%.
</li></ul>
Участники команды обменивались мнениями и озвучивали свои предложения по разным направлениям. В результате диалогов и дискуссий были разобраны, объяснены и утверждены предстоящие модификации.Внутреннее мероприятие сопровождалось легким фуршетом с дегустацией напитков, среди которых нам предстояло выбрать лучший. Мы оценивали внешние и вкусовые качества каждого продукта, чтобы определить наиболее приоритетный для всего коллектива.

Такой подход к организации встречи не случаен: включение Wine tasting символизировало командное решение вопросов. Ведь именно для этого мы собрались пятничным вечером и анализировали закрытые и еще актуальные кейсы компании. 

Несмотря на то, что еще часть тем осталась для детальных проработок и последующих встреч, руководство смогло поделиться с командой выработанной стратегией и получить ее одобрение. Главное достигнуто – все сотрудники MediaTen знают, какие цели стоят перед компанией и что есть реальные возможности их осуществления.&nbsp;

On Monday, March 18th, we launched an internal training program for backend specialists. The course has been prepared for over six months, and it contains unique knowledge for project implementation and support. The lessons themselves are conducted offline, but remote employees will have the opportunity to view lecture recordings.The main goal of the course is not only to pass on experience but also to teach how to quickly solve real clients' tasks in an IT company. The main part of the training program was created by Dmitry, MediaTen's IT director with 15 years of experience in backend development. Mikhail and Daniil, department heads of development, will also give lectures. <h2>What to expect from the course and how to join</h2><img src="https://backend.mediaten.ru/storage/uploads/Frame%201321315832.jpg"> The training program is designed for both novice and experienced developers. Students will receive important information about object-oriented programming, architectural principles and patterns, database work, and automated testing. The information is presented visually. In addition to studying theory and completing practical tasks, course participants can discuss their questions with colleagues and receive recommendations from speakers. Currently, classes are only held for MediaTen employees. В понедельник, 18 марта, мы запустили внутреннюю обучающую программу для backend-специалистов. Курс готовился более полугода, а информация в нем содержит уникальные знания для реализации и поддержки проектов. Сами уроки проходят в офлайн-формате, но для удаленных сотрудников будет возможность просмотра видеозаписи лекции.Главная цель курса – не просто передать опыт, но и научить оперативно решать боевые задачи реальных клиентов IT-компании. Основная часть программы обучения создана Дмитрием, IT-директором MediaTen с 15-летним стажем в backend-разработке. С лекциями также выступят руководители отделов разработки Михаил и Даниил.

Since 2019, the MlediaTen team has been developing its own ERP system, gradually transferring the company's organizational processes into it. Over four years, our software has grown into a multifunctional corporate tool capable of meeting the needs of any digital agency or studio. We realized that we could no longer keep our development a secret and were obligated to share it with our colleagues. The first step towards entering the official market was registering the program with the Ministry of Digital Development.To formalize our ERP, we turned to a company specializing in legal support for software registration with the Ministry of Digital Development. The expert guidance significantly simplified the complex process but did not eliminate a series of challenges. For over a month, we collected all the necessary documentation, adapted the code to the ministry's requirements, and created instructions for the software. Thanks to the diligent work of the team, on October 4, 2023, we successfully registered our ERP system for digital agencies, MTunit.<blockquote class="blockquote">Our development is now listed in the unified registry of Russian programs for computers and databases under number #19395. The main software class is "Business Process Management (BPM)" with additional classes: "Financial Management, Asset and Human Resource Management (ERP)" and "Customer Relationship Management (CRM)".</blockquote><img src="https://backend.mediaten.ru/storage/uploads/Скриншот 27-02-2024 173358.jpg"> Including our software in the registry of Russian programs, besides the official market entry, provides substantial benefits from the Ministry of Digital Development:

</li><li>exemption from VAT on the sale of software licenses,
</li><li>additional insurance coverage during IT company accreditation,
</li><li>advantages in participating in government procurement, and other incentives.

С 2019 года команда MlediaTen разрабатывала собственную ERP-систему, в которую постепенно переносила организационные процессы компании. За четыре года софт вырос в многофункциональный корпоративный инструмент, который способен закрыть нужды любого digital-агентства или студии. Мы поняли, что больше не можем скрывать свою разработку и обязаны поделиться ею с коллегами. И первым шагом к выходу на официальный рынок стала регистрация программы в Минцифры.Для оформления ERP мы обратились в компанию, которая профессионально занимается юридическим сопровождением регистрации ПО в Минцифры. Кураторство экспертов значительно упростило сложный процесс, но все равно не отменило ряд трудностей. Мы более месяца собирали всю необходимую документацию, переписывали код под требования министерства и создавали инструкцию к ПО. Благодаря усердной работе команды 4 октября 2023 года нам удалось зарегистрировать собственное ПО – ERP-систему для&nbsp;digital-агентств MTunit.<blockquote class="blockquote">Наша разработка находится в едином реестре российских программ для ЭВМ и баз данных под номером №19395. Основной класс ПО – «Средства управления бизнес-процессами (BPM)», дополнительные: «Средства финансового менеджмента, управления активами и трудовыми ресурсами (ERP)» и «Средства управления отношениями с клиентами (CRM)».

On October 23, a meetup on failures, "On the Brink of Closure," took place. We organized it as part of a tour to four IT companies in Yekaterinburg. The digital tour itself serves as the starting point for the Agency Growth Day 2023 conference.

AGD lectures were attended both in person and via live broadcast on October 24, with participants posing questions in the chat. The presentations focused on proper sales approaches, methods of scaling, and the search for new business models. The event's highlight was the analysis of agencies from the perspective of top management clients. The team had previously conducted a similar excursion earlier in the year, so they faced no logistical challenges in planning the office route. In each cluster, guests were treated to mini-presentations about the workspace and its dynamics. The tour concluded at the workplace of the tour's initiator, where we organized a section.<img src="https://backend.mediaten.ru/storage/uploads/azq.jpg"> The "On the Brink of Closure" event by MediaTen gathered 40+ attendees, surpassing the expected 30. We were surprised since it wasn't the main conference. The evening unfolded in an informal setting with snacks and prosecco, featuring stand-up comedy from three invited leaders. We listened to the insights of the meetup speakers on failures and share with you the lessons learned from others' "rakes".<img src="https://backend.mediaten.ru/storage/uploads/azq1.png" style="">Petr Fedyushkin, Director of Partners' Club by AGIMA, shared that initially, their company was "definitely not about development." They started as an internet marketing agency specializing in SEO promotion. After gaining clients and achieving a stable income, they began investing in developers. However, as the business expanded, profits didn't follow suit, and AGIMA founder Alexander had to inject his own funds to cover salaries and development costs. Petr also highlighted another crucial issue often overlooked in companies—owner demotivation. He believes that addressing such critical situations requires strategic planning and a clear understanding of where you're going and with whom, determining whether it's truly a business or not.<img src="https://backend.mediaten.ru/storage/uploads/azq2.png"> Alexey Syrchin, Executive Director of Creative, shared an interesting tool that has helped him avoid mishaps for the past 9 years—stress testing. Alexey conducts it when a potential issue is just emerging on the horizon. He writes three possible scenarios of future events in terms of negativity and works out solutions. The stress test has assisted him in finding solutions during the company's transition to outsourcing and manager dissatisfaction, as well as in reallocating the team when a major project was scaled back. In Creative, strategic sessions also play a significant role, where the team generates risks and incorporates them into the work plan.&nbsp;<img src="https://backend.mediaten.ru/storage/uploads/azq3.png"> Dmitry Penzov, CEO of ORCA GROUP, initially didn't prioritize management. For him, having "Maybachs" with the coolest skills in his team was the main goal. However, his perspective changed when the agency had to undergo reorganization due to the client closing the flagship project. He realized that he no longer wanted to depend on someone else and engage in custom development. Now, Dmitry studies the startups presented to him and enters the business as a partner. His team currently owns several fintech, gamedev, services, mobile utilities, etc.—assets that are already generating income.<blockquote class="blockquote">We express our gratitude to the speakers for their courage and honesty, which sparked the guests' interest and led to asking not just "only two questions" but "three, but brief." It turned out to be genuinely lively communication. We also thank Alto and Tagline for organizing the conference, which effectively summed up the digital market trends for 2023. 23 октября прошел митап о фейлах «В шаге от закрытия». Мы организовали его в рамках экскурсии по четырем екатеринбургским IT-компаниям. Сам же digital-тур – это отправная точка для конференции Agency Growth Day 2023. 

Доклады AGD слушали как очно, так и в прямом эфире 24 октября, а возникающие вопросы задавали в чате. Лекции были посвящены правильным подходам к продажам, способам масштабироваться и поиску новых бизнес-моделей. Главная фишка мероприятия – разбор агентств со стороны топ-менеджмента клиентов. Мы были удивлены, ведь это все-таки не основная конференция. Вечер прошел в неформальной обстановке за закусками и просекко со стендапом от трех приглашенных руководителей. Мы выслушали мысли спикеров митапа о фейлах и передаем вам опыт чужих «граблей».<img src="https://backend.mediaten.ru/storage/uploads/azq1.png"> Петр Федюшкин, директор Partners' Club by AGIMA, рассказал, что изначально их компания – это «что-то совсем не про разработку». У ребят было агентство интернет-маркетинга, которое занималось сео-продвижением. Набрав клиентов и получив стабильный доход, они стали вкладываться в разработчиков. Однако с ростом объемов прибыль не росла, а фаундеру AGIMA Александру приходилось вкладывать собственные деньги для покрытия заработной платы и развития. Также Петр обозначил еще одну важную проблему, которой никто не занимается в компании, – демотивацию владельца. Он считает, что для решения таких критических ситуаций необходимы стратегическое планирование и понимание: куда и с кем ты идешь, бизнес у тебя или нет.<img src="https://backend.mediaten.ru/storage/uploads/azq2.png"> Алексей Сырчин, исполнительный директор Creative, поделился интересным инструментом, который помогает ему избегать факапов уже 9 лет, – стресс-тестом. Алексей проводит его, когда на горизонте только появляется будущая проблема. Пишет три возможных варианта последующих событий по степени негативности и прорабатывает решения. Стресс-тест помог ему найти выход при переходе компании на аутстаф и недовольстве менеджеров, а также перераспределить команду при сворачивании крупного проекта. Большое значение в Creative имеют и стратсессии, на которых команда генерирует риски и включает их в план работы.<img src="https://backend.mediaten.ru/storage/uploads/azq3.png"> Дмитрий Пензов, CEO ORCA GROUP, раньше не думал о менеджменте. Для него было главным – иметь в своей команде «майбахи» с самыми крутыми компетенциями. Однако его мышление поменялось, когда пришлось реорганизовать агентство из-за закрытия клиентом флагманского проекта. Он осознал, что больше не хочет от кого-то зависеть и заниматься разработкой на заказ. Теперь Дмитрий изучает предлагаемые стартапы и входит в бизнес как партнер. Сейчас у его команды есть несколько финтехов, геймдевов, сервисов, мобильных утилит и т.д. – активы, которые уже приносят доходы.<blockquote class="blockquote">Мы выражаем благодарность спикерам за их смелость и честность, которые вызвали интерес гостей и заставили вместо «только два вопроса» задавать по «три, но коротких».
